    Take your good idea one step further

     

    Whether you're an executive, manager, professional, or entrepreneur, you need to think ahead. When you do it in a formal sense, it's called it planning, when you do it informally it's something like speculating. Whether you're planning or speculating, the exercise rep - resents just the tip of the iceberg. For the plans or scenarios to amount to something, they have to be implemented. In turn, that usually involves other people. Which takes us to the subject of communication: How do you convert those ideas in your head into instructions or position papers or even real plans? I recommend writing, as in the sense of spending at least a few minutes to put the ideas to paper. Several benefits come out of the writing process: First, you'll force yourself to clarify what you're doing and what you want others to do. As long as an idea remains in our heads, it's not made accountable, so to speak. That is, we don't subject our ideas to rigorous scrutiny when they're just thoughts. But, when we write out an idea, the strengths and weaknesses show up rather quickly; we force ourselves to look at the idea more critically. When I wrote the publishing plan for Abbott's Communication Letter, for example, the writing process uncovered many key issues. But, writing it down assumes even greater importance when we need to communicate with others. Since most thoughts for the future are inherently complex or uncertain, a written version of your plan enables you to explain much more. As you've probably noticed, you can't really deal with much complexity verbally, unless you're making a speech or presentation. In face-to-face communication, for example, a train of thought often gets derailed by questions or interjections by the other person. A written plan also communicates to others a broader scope than a verbal plan. After all, when you're writing, you can bring in the past, cover the present, and look into the future. Or, you can illustrate your points with more detail than you can in a verbal report. So, let's subject this article to the writing test, to see if hangs together. First, the article opened with the idea of looking or thinking ahead, and I assumed -- note, I assumed -- this thinking implied future action. Second, you'll see the idea to take action, or to get others to take action on our behalf, we need to be clear about the 'what' and the 'why' before we start. Of course, not every action needs this kind of launch; perhaps I should have said "For important projects...." Third, I suggested the way to get this clarity is to write it out, but in retrospect, perhaps that simply reflects my bias toward writing. Perhaps you manage well simply by thinking, and don't need to write. Fourth, I next listed a couple of benefits that flow from writing, and looking back I see a that I had bigger projects in mind when I wrote it. Smaller projects may not warrant the writing process. So, all in all, subjecting this article (at least the first part of it) to the writing process did have the desired effect, and I discovered a couple of assumptions that I wasn't conscious of while writing. And, if I was writing a plan, especially a plan for a big project, those would be worthwhile discoveries. In summary, writing down your ideas not only helps you clarify your plans or goals, but also helps you communicate what you want others to do or think.

         
    Talk and grow rich

     

    How much do your business partners know about your business? How much do your employees? How much do your clients and customers? Poor communication is one of the most common problems for small and growing enterprises. This may appear quite odd considering that the smaller the firm, the better the shorter the lines of communication should be - as there should be fewer persons to deal with. But really in smaller companies there is often a greater habit of squirreling. Rarely do company co-owners sufficiently confide in one another; senior management often ostracizes the rest of the staff, and clients are often largely in the dark over the status of their business with the company. This is often a greater problem technical enterprises, or technical departments - the general belief apparently, being that it is acceptable for technical people to be poor communicators. It is therefore usual for engineers to believe that their duty remain principally to focus on solving problems and getting the job done, anything else being an extra burden. What has your business been set up to do, and how do you intend to pursue it? Is the rank and file in same focus? Are your clients happy? Are your major stakeholders on the same page of the business plan? The only way to ensure this is to maintain consistent and meaningful communication between management and staff, within project teams and with clients. The Chief Never Speaks To Us: It is rare to find chief executive officers mingling with the minions. It is more common instead to find most of the staff is in the dark regarding what is presently happening in the firm or where the business is heading. This commonly causes anxiety especially in firms undergoing a period of transition - boom or bust; as a result of which staff may become worried about their jobs as more people are employed or retrenched. Much loss of good personnel, loss of good business, has been known to occur as a consequence. A way to solve this kind of problem could be to share as much information about the how the firm is operating as possible with the entire workforce; on a regular basis. This corporate blogging is a gesture that should assist to keep the staff happily engaged and also to prepare the next generation of managers. And if this is sincerely undertaken, it will be discovered that communication lines will naturally open throughout the company, trust will be built and the workforce will be encouraged to improve performance. What should this corporate blog consist of? It should primarily feature an analysis of the firm's financial performance within the period in review, what is required of the staff to focus on during the next review period, and also the executive officer's thoughts and concerns for both the long and short term. Of course there may need to be several levels of blogging - to senior management, intermediate, junior, and shop floor. This could in fact be necessary because improperly presented or unintelligible information is of course quite useless, and could be interpreted by staff as an attempt to play on their intelligence. They don't exchange ideas on what they want for the firm and for themselves, and they generally don't discuss how and in what direction they want the company to grow. As a result of this, very many firms especially the technically orientated enterprises do not have a clear mission or vision for the future. Thereby they endlessly struggle to gain positive momentum. And ergo; a relationship in the rock. Except a firm has only one owner, this sort of problem cannot be eliminated, but can be minimized. Quarterly meetings of the firm's board of directors preferably together with senior management, should be part of the firm's annual schedule. The objective of such meetings should be to discuss exclusively on strategic issues facing the firm and to monitor the firm's business plan. It is of course assumed as known that any enterprise that is not working from a properly drawn up business plan, which contains well stated mission, vision, strategies, goals, and action items will sooner or later find itself extinct or buried in serious trouble. I am always Under Pressure: Most technical enterprises and departments have found it more efficient and more profitable to keep a lean basic team, outsource many tasks, and to execute on-demand production. As a result of this it is usual to find many technical heads often complaining of not obtaining crucial information about a project on time. Consequently they feel that they are often suddenly required to work long hours in order to beat an insane deadline, which may results in the poor quality of output. It is useless to have technical heads that do not understand nor are able to apply the principles of project management, as well as the versatile software tools that are quite commonly used these days. In fact the key team members in every department should have solid project management skills. Only in this way, would they know how tasks are progressing on a regular basis. For other persons in the project team who are not served by a computer, a printed report should be available on at least a weekly basis. All project managers should learn to prepare a single-page weekly memo which should be forwarded to the entire project team as well as to the client preferably by noon every Monday. Such a memo should specify what was done on the project during the previous week, what will be done in the present week, and also any issues or concerns of which the client should be aware. This process will force the management to communicate with the project team and the client on a regular basis and to confront issues before they turn into nasty problems. Poor communication can damage client relationships and demoralize the staff. It can bring a firm's momentum to an abrupt halt.     Teach employees why and not just how

     

    Anyone who has been involved in escrow administration of a mortgage company will agree this is one of the most complex areas of loan servicing. Hundreds of thousands of tax bills, hazard insurance premiums, flood insurance premiums, PMI premiums, and MIP premiums are paid by escrow departments around the country every day. Millions of dollars are routinely disbursed from escrow accounts and remitted to tax offices, insurance companies, private mortgage insurance companies, and HUD. Millions of escrow accounts are analyzed each month and mortgage payments are increased or decreased. Changes to mortgage payments result in customer inquiries that must be researched and responded to. It is no easy task to see that all real estate taxes are paid on time, that properties are adequately insured, and that PMI and MIP premiums are paid; and at the heart of escrow administration are escrow analyses. The staff members involved in conducting escrow analyses must be well trained and have a good understanding of all aspects of escrow servicing. In addition to handling taxes, insurances, and analyses, the escrow department deals with loss drafts, PMI cancellations, and in some companies, customer inquiries. Also, they deal with lender placed insurance. If a property not previously in a SFHA is later determined to be in a SFHA, the escrow department notifies the customer that flood insurance is required. Flood insurance is placed on the property, if the customer fails to provide a policy. Many customers do not agree that their property is in a SFHA and resist purchasing a flood insurance policy. Lender placed insurance, whether it is flood or F&EC, frequently results in telephone calls and complaints from customers. If all of this isn’t enough, these functions must be performed in compliance with state and federal laws. Indeed the escrow department has been severely impacted in the last few years by changes brought on by HUD’s Final Rule for conducting an escrow analysis, the Homeowners Protection Act and Fannie Mae and Freddie Mac requirements for PMI cancellation, HUD’s regulations for cancellation of FHA premiums, and flood insurance regulations. Department managers, supervisors, and employees of escrow departments have a great deal on their plate. However, the process works and works well in most cases because escrow departments are made up of talented and dedicated people. Unfortunately, in spite of their best efforts, errors can occur that create problems for the customer, and for the company. There is one item that can help the escrow department immensely and that is employee training. There are always new employees coming on board that need training and seasoned employees that need refresher courses to strengthen what they have already learned. Everyone will agree that a well-trained employee is more productive and generally happier with his or her job. An effective training program creates a much higher quality of work and usually reduces employee turnover. Depending on the size of the company, an employee may be trained only on the particular function assigned to him or her. In this case, it is difficult for the employee to understand how it all fits together and how one function impacts another function. An employee responsible for escrow disbursements may not realize how a processing error will affect the customer. Generally, new employees are trained how to process their work, but unfortunately they are not always taught why the work they do is important. They may not understand what the ramifications are to others if the work is not performed correctly. If they were provided with all the background information and an understanding of the components of escrow servicing, their work would be a lot of easier. This would result in the overall success of the escrow department. The need for ongoing training exists in all business types. Some companies rely on a department’s management team to provide training. Since managers, supervisors, and other employees know the company’s internal policies and procedures, they are wonderful resources for providing training. However, these same people are key players in the day-to-day management of the department and may find it difficult to find time to provide training. Ongoing training classes should be structured with dedicated resources to provide the training needed. There can never be too much training and training is one of the best investments a company can make. Teach employees "why" and not just "how".

The Hype Over the years team work has been the flavor of the day with many businesses spending considerable money in trying to achieve a positive and harmonious team structure. Celebrate Success and do not condemn failures Learn to celebrate your successes as a team as you go along and learn from failure. Failure is a fantastic teacher if you look at it that way. If you own the business or are a manager realize that you are particularly under scrutiny of your team more so when failure occurs. Your reaction to change and failure will ultimately determine the amount of buy in you achieve from your team. Learn to Delegate As business owners we are sometimes afraid to delegate. Start with small things and as your team gets confidence and does the right thing increase the responsibility. Be quick to learn Be quick to learn from each other. The most unlikely team member may be sitting on the very solution you have been looking for in your business. Listen Many managers and employees are terrible listeners. Learn to hear what people are really saying and don't devalue their contributions. Encouragement It has been reported that children need 7 compliments to counteract 1 negative statement. How much more important then is it to encourage your team. Anyone can condemn however a good manager and team member knows how to give genuine encouragement. Show genuine interest.     Ten reasons to implement choice theory in your organization

     

    What is Choice Theory (CT)? CT is a theory of the explanation of human behavior. CT has applicability to both a person’s personal and professional life. It teaches us about our five basic needs, how to meet those needs in a responsible way, and how to take personal responsibility for getting those needs met. I have assisted many companies with implementing the concepts and principles of Choice Theory (CT) in the workplace over the years. Their reasons ranged from mere curiosity to desiring a total immersion of their company into the concepts and principles of CT. Those companies that were committed to learning the CT model and implementing it correctly received better than expected results. One of the elements of implementing CT in the workplace is to put the three conditions of quality in place. Those three conditions are: 1. Create a need-satisfying environment for your employees. a. Employees need to feel connected to each other, management and the mission and vision of your company. b. Employees need to feel empowered by having their opinions sought out and listened to and having their work respected. c. Workers need to feel safe on the job. This pertains to their emotional, as well as physical safety. d. Workers need to have the ability to make choices and exercise some independence within the definition of their jobs. e. Workers need to experience some fun and learning on the job. 2. Workers must only be asked to do useful and meaningful work. If this is not clear, management must take the time to explain it if quality is what you are seeking. 3. Finally, workers need to be asked to self-evaluate their work. This self-evaluation component is far beyond the scope of this article but suffice it to say that two main components are required for employees to be able to accurately and honestly self-evaluate. a. There must not be fear in the workplace. If employees believe that management will hurt them with the information shared during self-evaluation, then management can hardly expect honesty. b. Also, there must be a very clear and definite matrix of what quality looks like. The employee must have an ideal with which to compare their work. When these components and others are added to the workplace, you can expect: 1. Increased employee satisfaction. Employees will be taught that they have the potential, capability and responsibility to personally get their five basic needs met. This awareness will result in a decrease of a sense of victimization and complaining, because employees will be focused on solutions they can implement instead of the problems that exist. 2. A unified approach to conceptualization of issues. Once all your employees understand CT, they will be conceptualizing problems in the same way. This unified approach will decrease a lot of competition among your employees and will result in the creation of a unified, cohesive and committed group of workers who believe in the direction your company is headed. 3. Room for individuals’ strengths and unique approaches. CT is a framework within which to operate that encourages people’s personal expression. Employees will be able to include their unique and creative talents, as long as they don’t conflict with CT principles. 4. More effective communication. When everyone in your company understands the basic framework for conceptualizing human behavior, then communication is enhanced. There will be fewer misunderstandings because all are speaking the same language. 5. Less employee stress. Many employees experience stress on the job. This usually comes from a lack of understanding about responsibilities. CT assists employees to understand that the only person they can control is themselves. Once people stop expending energy trying to change people or circumstances beyond their control and instead begin to focus on what adaptive response they can take, stress levels dramatically decrease. 6. Decreased employee turnover. When management learns the steps to create a need - satisfying environment for employees, while holding them accountable for their work, employees become dedicated and committed to the work they do. When people are in environments that meet their five basic needs, there is motivation to stay in that environment. 7. Increased creativity. When employees work in an environment created by their employer that allows for self-expression and encourages personal power, limitless creativity is unleashed, which often results in business improvement and expansion. 8. Enhanced relationships. CT teaches people to get their needs met without interfering with others meeting their needs. When this happens, the status of their current personal and professional relationships improves both at work and at home. The possibilities are endless! 9. Improved services to customers. Using CT/RT, employees assist customers to clarify what it is they want and to evaluate the best ways for getting there. Customers appreciate this approach, which will improve customer satisfaction, resulting in repeat business and an increase in referrals. 10. Decreased Resistance/Increased Cooperation. When CT is implemented in the workplace, employees become less resistant and more cooperative because they are being heard.
